Sistema de gestión de almacén para S y D Colombia S.A.

Abstract

SyD Colombia S.A, es una empresa dedicada a la atención integral en el suministro y comercialización de medicamentos, equipos médicos, quirúrgico e insumos hospitalarios. Por esta razón y debido a una mala gestión en las operaciones internas de su centro de distribución, se realizó este proyecto a fin de identificar las falencias en el almacén y poder proponer mejoras en sus procesos y reducir costos innecesarios para la empresa. Inicialmente con el diagnóstico realizado mediante entrevistas, se identificaron los problemas que fueron la base para iniciar el proceso de investigación de falencias. Una vez finalizadas las entrevistas realizadas a los diferentes colaboradores de la compañía se pudo deducir que no existe un sistema de almacén que permita optimizar las operaciones y lograr un fin, la satisfacción del cliente. Dado lo anterior, con el apoyo de los empleados de la empresa, se fue recolectando información de las ventas del año 2012 al 2013, costos en general y estimación de tiempos en los procesos, es decir, la recepción, almacenamiento y alistamiento de las órdenes de pedido. Con base en esta información se realizó la clasificación ABC para identificar los productos más importantes y cómo impactaban económicamente en el almacén; luego se desarrolló la nueva distribución de la mercancía en el almacén teniendo en cuenta su nivel de rotación. Se propuso un sistema de pre-recepción con mayor trazabilidad, un manejo de materiales productivo y seguro en las operaciones manuales del día a día y un sistema de etiquetado estandarizado para uso con un sistema de radiofrecuencia, así mismo un tipo de estantería más eficiente para el picking y un método de almacenamiento más amigable con el operario. Finalmente, con los resultados obtenidos, se procedió a realizar la simulación del proceso mediante el software Flexsim, por lo tanto los resultados obtenidos demuestran un incremento en las capacidades de los operarios, el rendimiento en el alistamiento de pedidos por unidades de tiempo y demás factores que contribuyen a evidenciar las mejoras en el proceso. Por último se propuso un sistema de indicadores de gestión para un seguimiento periódico a las propuestas elaboradas.

S&D is a company that specialises in the supply and marketing of pharmaceutical products such as medicines, medical and surgical equipment. This project was conducted because the firm experienced problems in the internal operations within their distribution centre. Firstly we identified the key flaws of how the storage units operated, secondly we analysed them and found new solutions and thirdly we implemented them. All of these resulted in positive improvements within their operation and significant cost reduction. Our analysis was based on interviews and research. We were able to identify the key issues that were causing inefficiencies and working failures. We conducted multiple interviews with various partners at the firm and were able to establish that there is no efficient storage system. This resulted in customer dissatisfaction and unnecessary cost to the company itself. Our analysis was based on the company financial data. We clearly looked at sales data between 2012 and 2013, calculated overall costs and profits, and also the average time it took for the good to reach clients. After the initial analysis we also identified the most profitable products by using the ABC classification. Based on these findings we carried out the new and improved goods distribution from the warehouse. We took into account their level of rotation and time spent on the shelves. We proposed a new operating system with greater goods traceability, improved material handling safe, introduction of operations manuals, new standardised labelling system and more efficient way to stack shelves. After implementing the new operation process described above, we proceeded to perform the simulation of the process. We used by software called Flexsim. The results show a significant increase in the operators capabilities to perform tasks and orders. S & D benefited not only from cost reduction but also increased customer satisfaction. Based on these positive results we also implemented enhanced performance indicators. These would help S&D with regular monitoring to increase their operational performance even more in the future.
